Environment.
The Relentless, Invisible Force

"There are these two young fish swimming along, and they happen to meet an older fish swimming the other way, who nods at them and says, 'Morning, boys. How's the water?' And the two young fish swim on for a bit, and then eventually one of them looks over at the other and goes, 'What the hell is water?'"
Introduction
In the late 1960s, a young psychologist named Frederick Herzberg walked into a room full of corporate executives and dropped an intellectual bomb. For decades, management had treated workers like complicated vending machines: insert the right incentives, press the bonus button, and out drops productivity. Herzberg argued that companies were confusing movement with motivation. You could kick an employee forward or dangle a carrot in front of them (positive and negative KITA), but you were merely manufacturing temporary compliance. If you wanted lasting performance, you had to change the container itself—the design of the work.
Management ignored him for a long time because it is much easier to blame a person’s character than it is to redesign an ecosystem. Across biology, neuroscience, and organizational behavior, a remarkably consistent principle explains why: Repeated environmental conditions produce adaptive changes in living systems. A cell adapts to changing chemistry to remain viable. An organism adapts to environmental pressures to survive. A group adapts to recurring social conditions, gradually hardening into norms, habits, and corporate culture. Different scales, different mechanisms, but the exact same underlying pattern.
Unlike a rock, living systems do not remain unchanged when pressure hits; they continuously adjust to preserve viability. Adaptation is not an occasional response to a crisis. It is the operating condition of life.
The Trap of Homeostasis
Biology expresses this master rule through homeostasis. We tend to think of homeostasis as a static state of rest—a biological thermostat keeping things cozy. In reality, it is the maintenance of stability through continual adjustment. The environment shifts; the organism warps to match it. Viability is preserved, but at a cost.
Consider what happens when you purchase a brand-new car. At first, it generates excitement, pride, and heightened attention. It feels special. Over time, that response fades. The car itself has not changed significantly. The person has adapted.
What was once remarkable becomes ordinary, your new normal.
This is the hidden engine of human experience. People adapt to comfort and discomfort, challenge and abundance, scarcity and stress. Organizations adapt to quarterly metrics and shifting leadership whims. Cultures adapt without thought and unnoticed. Living systems invariably reorganize themselves around what they repeatedly experience.
The system adapts to whatever conditions repeatedly exist. Adaptation preserves viability, and normality is the resulting residue.
Adaptive Inertia
The very mechanism that keeps us alive also traps us. Once an adaptation locks into place, maintaining it requires less energy than tearing it down. Existing behavioral pathways become efficient; familiar routines become automatic; known conditions become predictable. Psychologists call this equilibrium. Systems theorists call it path dependency.
Adaptive inertia is the tendency of a system to preserve what has become normal.
As a result, adaptations persist until environmental conditions create overwhelming pressure for a new adaptation. This explains why organizational change is almost universally experienced as gut-wrenching discomfort. We love to diagnose this discomfort as "resistance to change," writing long corporate memos about stubborn employees or lack of vision. But most of the time, the discomfort is not moral failure or stubbornness. It is simply an existing adaptation being ripped apart before a replacement has taken shape.
Homeostasis does not care about optimal performance, only normalcy. And a healthy equilibrium can become stable just as easily as a dysfunctional one. An innovative culture can flatline into bureaucracy, and a toxic culture can calcify into routine. The system doesn't judge; it simply adapts to what is repeatedly there.
The Swimmer and the Current
When performance dips or engagement plummets in the modern corporation, our diagnostic tools are shockingly primitive. We look at the individual and ask the standard, internalized questions: How do we become more disciplined, focused, motivated?
These questions carry a hidden ideological bias: they assume the friction lives entirely inside the skin of the worker. Imagine watching a swimmer struggling against a brutal, riptide-level current, and instead of examining the water, you critique their stroke mechanics.
Every person exists inside a corporate and cultural current—the invisible architecture of incentives, pressures, and constraints exerting force day after day. Some currents quietly manufacture compliance; others breed cynical game-playing, frantic burnout, or quiet quitting. Over time, people do not resist these currents; they surrender to them and adapt.
Take the sedentary lifestyle plaguing modern desk-bound knowledge work. We treat it as an individual failure of willpower and gym-going discipline. Viewed through an adaptive lens, it is nothing of the sort: it is a perfectly rational biological adaptation to an environment that requires zero physical exertion to survive and cash a paycheck.
Conversely, a high-velocity culture of continuous learning most likely has nothing to do with the CEO's inspirational speeches. Instead, it is the inevitable byproduct of an environment that consistently, predictably penalizes stagnation and rewards experimentation.
The swimmer matters, absolutely. But the current dictates whether the swimmer floats or drowns.
Rethinking the Enterprise
When we map this framework onto persistent organizational pathologies, the traditional management playbook begins to look obsolete:
Resistance to Change: Stop treating employees as obstinate children. Recognize that their hesitation is simply structural inertia—old adaptations reacting to a disrupted environment.
Groupthink: Groupthink is rarely a sudden failure of intellectual courage. It is an evolutionary adaptation. When corporate systems repeatedly reward compliance and quietly penalize dissent, conformity becomes the safest neurological strategy. Over time, people stop experiencing conformity as a compromise; they experience it as objective reality.
Continuous Improvement: Everyone claims to want innovation, but most companies build environments where the status quo is entirely safe. If current adaptations allow people to remain viable without rocking the boat, inertia wins. Improvement only happens when the ecosystem makes standing still more dangerous than moving forward.
The Limits of KITA: Leaders constantly attempt to manufacture movement through bonuses, rah-rah offsites, and pressure cookers. As Herzberg understood, these extrinsic pushes generate short-term spikes in adrenaline, but they never build an internal generator. Change the environment, and the adaptation follows naturally.
The Human Exception
Most organisms are unconsciously passive prisoners of their evolutionary niches. However, humans possess a rare and dangerous superpower: we can intentionally design the cages we live in. We build cities, write corporate policies, establish workflows, design technologies, and shape cultural taboos. Along with ants and beavers, humans can consciously engineer the very conditions that will dictate our future adaptations.
This creates a continuous feedback loop: The environment shapes the person, and the person reshapes the environment.
None of this implies environmental determinism. Two people sitting in the same toxic corporate culture will not react identically, because adaptation is filtered through individual history, psychology, and agency. The environment does not clone people; it establishes the selection pressures. But while individuals vary in how they adapt, no one is immune to the current itself. The pressure is universal, even if the expression is individual.
Environmental Design
Taken together, two observations are difficult to dismiss:
Observation 1: Repeated environmental conditions produce adaptive changes in living systems.
Observation 2: Humans are both products of environments and creators of environments.
Most development efforts attempt to change behavior directly, treating character or discipline as the primary variable. But adaptive systems change most reliably when environmental conditions change first.
The key is this: This creates a bridge connecting individual behavior change, culture change, organizational design, fitness, education, and leadership through a single, universal mechanism. The system always adapts to whatever conditions repeatedly exist. Because of this, development is not exclusively a problem of trying to change people. It is a problem of designing the conditions to which people are positioned to succeed.
This shifts our fundamental inquiry. Instead of asking, “How do I become different?” or “How do we force people to change behavior?”, the upstream question becomes:
What conditions are we creating, and are they producing the reality we want?
